How to Save 12 Hours a Month by Canceling One Meeting

Did away with recurring 1 on 1 meetings for a few weeks and the results have been amazing.

Each meeting costs me 2 hours per month (30 min * 4 weeks). Imagine canceling 6 of these = 12 hours saved per month.

That's 1.5 8h work days.

Imagine all the higher leverage opportunities you could be attacking with that time.

Now, we just have a rolling 1 on 1 doc per person where each week, they update on:

1. How their number 1 goal/KPI is trending (red/yellow/green) 

If green, no need to talk about it. If yellow or red for a few weeks in a row, that should be the main topic for the week. 

Moreover, they should bring 3 solutions and pick the best solution that they have in mind so the thinking isn't just delegated back to you.

2. What else is on their mind 

If they have blockers that they need my help solving, they just note it in the doc and I write a response either in the margins or I just DM them.

They might report on current projects (how numbers are trending, etc.)

They might cite a new idea that they want me to poke holes in.

The list goes on...

3. Top 3 priorities

Every week, they list their top 3 priorities. If the priorities are unrelated to our goals for the quarter/year, this is my chance to help them course correct. 

Too many people end up doing busywork that masquerades as 'priorities'. It's on you to make sure people are working on the needlemovers.

4. Notes

This section is for additional notes from them or notes from me. Gives me a chance to potentially bring other items up that they should be aware of.

Although we do these meetings async now, I have opened up weekly office hours where people can 'drop in' and call me for a 2-3 hr window.

The async Google doc meetings help solve their immediate problems while the office hours allow us to talk about higher level strategy, personal growth, or whatever else is on their mind.

I was hesitant at first, but the time saved and the more in-depth problem-solving has made this a winner.
